How working together works

One discovery call, an honest scoping conversation, and an engagement model that matches the problem. Direct founder involvement on every engagement, by design.

The discovery call

Free, 15 to 30 minutes, and genuinely diagnostic. Bring your numbers if you want a sharper conversation. Book directly at cal.com/ecomstx/discovery or from the contact page.

Pick the shape of the engagement

Project

Fits when: A defined outcome with a beginning and an end: a brand positioning report, a go-to-market plan, a custom website build, a platform migration, an AI search overhaul.

Shape: Fixed scope agreed in discovery, milestone-based delivery, and a written handoff your team can run without me.

Market benchmark: focused projects typically run $5,000 to $75,000, with research, positioning, and custom site builds at the lower end and complex migrations at the top. For full ERP-integrated replatforms I provide consulting oversight while an implementation partner does the heavy lifting.

Retainer

Fits when: Ongoing optimization across a channel or capability: search visibility, lifecycle email, acquisition efficiency.

Shape: A monthly working cadence with a prioritized backlog, direct execution, and monthly reporting against numbers we agree on upfront.

Market benchmark: mid-market retainers for search, AI visibility, and lifecycle work typically run $2,500 to $10,000 per month.

Fractional Leadership

Fits when: The director seat, part-time: strategy, team, vendors, and the IT-to-commerce bridge, owned by someone who has done the job in-house.

Shape: A standing weekly commitment sized to the business, from leadership cadence up to running the channel through a migration or acquisition.

Market benchmark: fractional director-level E-Commerce leadership typically runs $5,000 to $12,000 per month for one to two days a week.

These are industry benchmark ranges, shared so you can budget before we ever talk; they are not quotes. Every proposal is priced against your specific scope, and the proposal states exactly what you get for the number.

Before you book

What happens on the discovery call?

15 to 30 minutes on your business, your numbers, and the problem you are trying to solve. No pitch and no deck. You leave with my honest read on whether I can help, what the engagement would look like, and roughly what it would cost. If I am not the right fit, I will say so and point you somewhere better.

Who actually does the work?

I do. There is no bench of junior consultants behind this site. When leverage makes sense, I deploy AI tooling and specialist contractors under my direction, but the strategy, the judgment, and the accountability are mine.

How do engagements start?

Every engagement starts with the discovery call, followed by a short written proposal: scope, timeline, price, and what success looks like in numbers. Most clients start with a project; retainers and fractional seats usually grow out of a project that worked.

Do you work with companies outside the US?

Yes. I am based in Phoenix, Arizona and work remotely with brands wherever they operate. Time zones have never been the hard part of E-Commerce.

Start with the conversation

The discovery call costs nothing and usually saves months. Worst case, you get a second opinion from someone who has run the P&L.
